SOP Template: Inventory Management for E-Commerce

Purpose

Define a repeatable process for maintaining accurate inventory counts, preventing stockouts and overstock situations, and keeping Shopify inventory levels synchronized with physical warehouse counts. This SOP covers the full inventory lifecycle — receiving, storage, cycle counting, reorder point management, and dead stock disposition — so your operations team always knows what you have, where it is, and when to reorder.

Scope

Covers all SKUs sold through Shopify and any connected sales channels (Amazon, wholesale). Applies to all warehouse locations. Does not cover raw materials or work-in-progress for custom/made-to-order products, which follow a separate production inventory process.

Prerequisites

  • Shopify inventory tracking enabled for all active products and variants
  • SKU naming convention documented and applied to all products
  • Barcode scanner(s) connected to your inventory management system or Shopify POS
  • Warehouse bin/shelf location system labeled and mapped
  • Reorder point spreadsheet or inventory management tool (Stocky, Cin7, or Google Sheet) configured
  • Designated receiving area with inspection and counting workspace

Roles & Responsibilities

Warehouse Manager

  • Own the cycle counting schedule and ensure counts happen on time
  • Review and approve inventory adjustments that exceed 5% variance
  • Monitor reorder alerts and submit purchase orders on time
  • Conduct monthly dead stock reviews and recommend disposition

Warehouse Associate

  • Execute cycle counts using the barcode scanner and counting sheet
  • Receive incoming shipments: unload, count, inspect, and scan into inventory
  • Place received items in the correct bin locations per the warehouse map
  • Flag any discrepancies between received quantities and purchase order amounts

E-Commerce / Operations Manager

  • Set and review reorder points based on sales velocity and lead times
  • Manage multi-channel inventory allocation (Shopify, Amazon, wholesale)
  • Coordinate with suppliers on purchase orders and delivery schedules
  • Approve dead stock disposition decisions (discount, bundle, donate, liquidate)

Procedure

Every product variant needs a unique SKU that encodes category, product, and variant information in a scannable, human-readable format. A consistent naming convention prevents duplicate listings, simplifies warehouse picking, and makes inventory reports sortable. Format example: CATEGORY-PRODUCT-COLOR-SIZE (e.g., TEE-CLASSIC-BLK-L).

  • aDefine your SKU format: [Category code]-[Product code]-[Color code]-[Size code]
  • bKeep codes short — 2-4 characters per segment, all uppercase, no spaces or special characters
  • cDocument the full code reference table (e.g., BLK=Black, NVY=Navy, SM=Small)
  • dAudit existing SKUs in Shopify — rename any that don't follow the convention
  • ePrint barcode labels for all SKUs using your label printer
Changing SKUs on Shopify affects inventory tracking history. When renaming existing SKUs, export your current inventory levels first, update the SKUs, then re-import the counts. Do not change SKUs mid-sale or during high-volume periods.

E-Commerce-Specific Notes

Shopify's built-in inventory system works for single-location businesses but has limitations for multi-warehouse operations — consider a dedicated WMS or Shopify Plus with multiple locations if you operate from more than two warehouses. Amazon FBA inventory is managed separately through Seller Central and requires its own restock calculations based on Amazon's storage fee tiers and IPI score thresholds. If you sell products with expiration dates (supplements, food, cosmetics), add FIFO (First In, First Out) to your storage procedures and track lot numbers in your receiving process.
